Open your contacts table and look at the Original Source or Lead Source property.

  • The Red Flag: A high percentage of contacts marked as “Offline,” “Unknown,” or left blank.
  • The Cost: If you cannot track where deals come from, you cannot calculate customer acquisition cost (CAC) or double down on winning channels.

Minutes 10 to 15: The Lead Velocity and Routing Review

Speed to lead directly impacts conversion rates. A delay of two hours can cut qualification rates in half.

Review your incoming leads from the last 14 days.

1. The Orphaned Contact Scan

Filter for new contacts created this month where Contact Owner is Empty.

  • The Red Flag: Dozens of leads sitting without an owner.
  • The Cause: Your lead routing rules are either missing or broken. Leads are falling through cracks while your team waits for inbound alerts.

2. Time-to-First-Touch Metric

Compare the Create Date of new leads against the First Contact Date or first sales activity.

  • The Benchmark: Inbound leads should see outreach within minutes, not days.
  • The Reality Check: If your team averages more than 24 hours to touch a new inbound request, your CRM routing logic needs immediate repair.

Minutes 15 to 20: The System Bloat and Technical Check

CRM performance degrades quietly. Automations break, licenses go unused, and integrations stop syncing.

Finish your audit with a quick check under the administrative hood.

1. The Ghost License Audit

Navigate to your Users & Teams settings.

Look at the active seat list. Check the “Last Login Date” column.

  • The Red Flag: Paying for paid licenses assigned to former employees, contractors, or reps who have not logged in for 45 days.
  • Immediate Savings: Downgrade or remove those users. Most companies save thousands of dollars instantly on this step alone.

2. Integration and Sync Error Logs

Open your connected app settings (Zapier, email sync, billing engine, website forms).

Check the sync error notifications.

  • The Red Flag: Repeating API sync failures or webhook errors.
  • The Danger: Silent sync errors mean billing data is missing, contact histories are fragmented, and marketing teams are sending emails to invalid lists.

The Audit Scorecard: What Your Results Mean

Count how many of the following red flags you discovered:

[ ] Past-due close dates on open opportunities

[ ] Critical fields left blank on recent deals

[ ] More than 10% of leads categorized as “Unknown Source”

[ ] Orphaned leads with no assigned sales owner

If you found 1 to 2 issues:

Your system is fundamentally sound. You have minor hygiene issues.

Set clear operational rules with your sales manager. Dedicate 30 minutes every Friday to pipeline cleanup, and enforce field requirements. You do not need to hire anyone yet.

If you found 3 or more issues:

Your CRM is actively costing you revenue.

Reps are wasting selling time searching for information. Leadership is making growth bets using inaccurate forecasts. Marketing is spending money on channels that cannot be measured.
